Discipline 02 · How Compass Works

SIMPLIFY™

What complexity is eating your value?

FOCUS finds the 20% that carries the value — and the 20% that carries the complexity.

Complexity removed. Capacity returned. Value concentrated.

Complexity removed from structure, process, portfolio, and decision rights so capacity returns to the work that creates value.

Find your vital few

Common questions

How long does a FOCUS engagement take?

Most engagements run 6–12 weeks for a single value stream. The first decisions are usually visible within two weeks.

Do we need new systems or a reorganization first?

No. FOCUS begins with the work you already have — customers, products, processes, and decisions. Structure and systems are reconfigured only after the architecture is clear.

Will this mean layoffs or headcount reductions?

Not as a goal. FOCUS frees capacity by removing complexity and rework. That capacity is then reinvested in value-creating work, not discarded.

Can we start with one department instead of the whole enterprise?

Yes. The strongest cases start with one value stream, prove the pattern, and then extend it across the enterprise.

The FOCUS rule

Concentrate where value is high and complexity is low. Standardize where both are high. Retire the rest.

Why it matters

Complexity accumulates one exception at a time until the enterprise spends more energy managing itself than serving customers.

FOCUS separates the vital few from the trivial many, then redesigns flow, structure, and decision rights around what actually earns its place.

Connected by design

SIMPLIFY converts enterprise complexity into focused priorities for leadership and execution.

Every Compass process is part of one integrated system. Outputs from one process become inputs to the next. The FOUNDATION–SIMPLIFY–LEAD–GROW engine establishes how the enterprise performs and grows. The execution engine converts strategic and 80/20 priorities into coordinated change and disciplined delivery. ARC continuously renews both.
