Culture Architecture Diagnostic
Culture is an output. This diagnostic reads it twice — once against the Compass model, once against published best practice — and treats the gap between the two reads as the finding.
Reference 1 · Proprietary
The Compass model
FOUNDATION, SIMPLIFY, LEAD, GROW and ARC/CI. Culture is scored as the behaviour the current architecture is actually rewarding — decision rights, measures, cadence, structure — not as a standalone trait to be exhorted.
Reference 2 · Published best practice
Denison Organizational Culture Model
Four traits on two axes — internal versus external focus, stable versus flexible — with a documented, direct connection between the culture survey and a leadership 360. That pairing is the reason it is the benchmark used here.
Denison & Mishra, published organizational culture research. Cited as third-party published research. Compass does not license, reproduce or resell the Denison instrument; Compass supplies the crosswalk to its own architecture and the interpretation.
How the read works
Two references, one gap, then the leaders.
- 01
Read against the Compass model
Culture is scored as an output of the architecture — what the current design of decision rights, measures, cadence and structure is actually rewarding.
- 02
Read against published best practice
The same organization is read against the Denison Organizational Culture Model — four traits on two axes — so the Compass read is checked against an external, published reference rather than only against itself.
- 03
Read the gap, then the leaders
Where the two reads disagree is the finding. The disagreement is then carried into the Compass Enterprise Leadership 360, because a trait gap is held in place by leadership behaviour or by design — and the two are addressed differently.
The crosswalk
Each published trait, mapped to the discipline that architects it.
| Trait | Published indices | Axis | Compass discipline | What we look at |
|---|---|---|---|---|
| MissionDo we know where we are going, and does the organization believe it? |
| external · stable | FOUNDATIONalso GROW | Written strategic intent, the line from intent to funded priorities, and whether goals at every level trace back to it. |
| ConsistencyDo we operate the same way twice, and can we align across boundaries? |
| internal · stable | SIMPLIFYalso FOUNDATION, ARC/CI | Standard work, process ownership across functions, decision rights, and the operating cadence where conflicts are actually resolved. |
| InvolvementAre the people who do the work building the system that governs it? |
| internal · flexible | LEADalso FOUNDATION | Where authority actually sits, how teams are chartered, and whether capability development is funded and sequenced or improvised. |
| AdaptabilityCan we change before the market forces us to? |
| external · flexible | ARC/CIalso GROW, SIMPLIFY | How improvement is initiated and closed, whether customer signal reaches decision-makers intact, and whether after-action learning changes the design. |
The design read
A low score is a design finding, not a character finding.
Mission
A low Mission score is almost never disbelief. It is an intent that was never translated into decision rights, funding and measures — so the organization cannot act on it.
Consistency
Low Consistency reads as a values problem and is usually a coordination design problem: two functions holding incompatible measures with no forum that can settle it.
Involvement
People support what they architect. Low Involvement usually means the design was handed down, so ownership was never transferred with the work.
Adaptability
Low Adaptability is a renewal-engine failure. Nothing in the architecture converts what the organization learns into a change in how it operates.
Discipline ownership
Every trait has an owner inside the operating system.

The leadership link
Culture and leadership are read on the same signals.
The Compass expression of the culture-to-leadership link: the same architectural signals read at the individual leader level, governed and released by a Compass Administrator.
Mission
Leadership 360 items on setting direction and translating strategy into work the team can execute.
Consistency
Leadership 360 items on decision quality, follow-through, and holding a standard consistently.
Involvement
Leadership 360 items on developing people, delegation, and building teams that operate without the leader in the room.
Adaptability
Leadership 360 items on leading change, candour about reality, and learning from results.
Individual 360 results are governed: only a Compass Administrator may generate, filter, approve or release a report. The culture read is reported at the organizational level.
The next step
Read the culture your architecture is currently producing.
