Discipline 02 · How Compass Works

SIMPLIFY™

What complexity is consuming the enterprise?

Complexity removed from structure, process, portfolio, and decision rights so capacity returns to the work that creates value.

Common questions

How long does a FOCUS engagement take?

Most engagements run 6–12 weeks for a single value stream. The first decisions are usually visible within two weeks.

Do we need new systems or a reorganization first?

No. FOCUS begins with the work you already have — customers, products, processes, and decisions. Structure and systems are reconfigured only after the architecture is clear.

Will this mean layoffs or headcount reductions?

Not as a goal. FOCUS frees capacity by removing complexity and rework. That capacity is then reinvested in value-creating work, not discarded.

Can we start with one department instead of the whole enterprise?

Yes. The strongest cases start with one value stream, prove the pattern, and then extend it across the enterprise.

Complexity is rarely chosen. It accumulates — one product, one exception, one approval, one hand-off at a time — until the organization spends more energy operating itself than serving customers.

SIMPLIFY separates the small share of work that creates most of the value from the work that only creates motion, then redesigns structure, flow, and decision rights around it.

The two lenses of FOCUS

Value concentrates. So does complexity. They are rarely the same 20%.

The 80/20 value lens

20% of markets, customers and products produce 80% of the economic value.

FOCUS is not only about the vital few constraints. It is about the vital few sources of economic value — the segments, accounts and offers that carry the margin, the cash and the next curve. Until leadership can name them, resources are spread evenly across an uneven business.

The 20/80 complexity mirror

20% of customers, products or markets generate 80% of the internal complexity.

Front-to-back 80/20 reads the outside and the inside together. The same concentration that creates value also creates variation — exceptions, expedites, custom specifications, approvals and hand-offs that never appear on a customer's invoice but consume the organization's capacity.

The decision follows from holding both lenses at once: concentrate where value is high and complexity is low, standardize then price where both are high, and simplify or retire where complexity is high and value is not.

  • Operations, commercial, and finance leadership
  • Process owners and frontline teams
  • Enterprise systems — ERP, CRM, BI — as data sources
  • Customer, product, and channel profitability
  • Process maps, cycle times, and rework
  • Organization structure and decision rights
  • Cost-to-serve and working-capital data
  • Segment the portfolio by value and cost to serve
  • Map the work as it actually flows
  • Separate value-creating work from complexity
  • Redesign flow, structure, and decision rights
  • Standardize what remains and remove what does not earn its place
  • A simplified portfolio and cost-to-serve view
  • Redesigned core processes with owners
  • Clear decision rights at each level
  • Released capacity — time, cash, and attention
  • Customers, who feel shorter lead times and fewer errors
  • Operating leaders and their teams
  • Ownership, through margin and working capital

SIMPLIFY converts enterprise complexity into focused priorities for leadership and execution.

Every Compass process is part of one integrated system. Outputs from one process become inputs to the next. The FOUNDATION–SIMPLIFY–LEAD–GROW engine establishes how the enterprise performs and grows. The execution engine converts strategic and 80/20 priorities into coordinated change and disciplined delivery. ARC continuously renews both.

What complexity is eating your value?

FOCUS finds the 20% that carries the value — and the 20% that carries the complexity.

Complexity removed. Capacity returned. Value concentrated.

The FOCUS rule

Concentrate where value is high and complexity is low. Standardize where both are high. Retire the rest.

Why it matters

Complexity accumulates one exception at a time until the enterprise spends more energy managing itself than serving customers.

FOCUS separates the vital few from the trivial many, then redesigns flow, structure, and decision rights around what actually earns its place.
